What's the real difference between a furnace and a heat pump?
A furnace makes heat by burning fuel — usually natural gas — and blows that warm air through your ducts. It only heats; it needs a separate air conditioner for cooling. A heat pump doesn't burn anything: it's a single system that moves heat, pulling it out of your home in summer (cooling, exactly like an AC) and bringing it in during winter.
So the comparison isn't really 'furnace vs. heat pump' on its own. It's a gas furnace plus an AC (two systems) versus a heat pump (one system that does both jobs).
Why does Phoenix's mild winter favor a heat pump?
Heat pumps are at their best in mild climates, and Phoenix winters are about as mild as it gets. The cold temperatures where heat pumps start to struggle are far below a typical Valley winter night, so a properly sized heat pump heats your home efficiently for the relatively few hours you actually need heat here.

When does keeping a gas furnace still make sense?
This is the honest part: there's no universal winner. The right answer depends on your current equipment, whether you qualify for incentives, and your comfort preferences. Replacing a perfectly good furnace just to switch fuels rarely pays.
A gas furnace plus a new AC can still be the right call when:
- Your existing gas furnace is relatively new and healthy — it's often smart to replace only the aging AC and keep the furnace
- You strongly prefer gas heat and natural gas is inexpensive for you
- Your electrical panel can't support a heat pump's load without a costly upgrade that the incentives don't offset
- Up-front budget is the deciding factor and you don't qualify for the heat-pump incentives
